Why insulin — not calories — runs the show

The hormone that decides whether you store fat or burn it, and how to send it the right signal.

For sixty years we've been told the same story: eat less, move more. Calories in, calories out. It sounds like physics, so we trust it. But if that equation actually described the human body, the obesity and diabetes curves of the last four decades wouldn't exist. People are eating less fat, counting more calories, and gaining more weight than ever. The model is broken.

As an industrial engineer, I look for the controlling variable in any system — the lever that, when moved, changes everything downstream. In human metabolism, that lever is a hormone called insulin. Not willpower. Not calories. Insulin.

The thermostat in your bloodstream

Think of insulin as the thermostat of your fuel system. Every time you eat — especially carbohydrates and processed food — your pancreas releases insulin to move glucose out of your blood and into your cells. That part is well known. What most people miss is the second job insulin does at the same time: it locks the door on your fat cells.

When insulin is high, fat cannot leave fat tissue. It doesn't matter how much you exercise or how little you eat — if the signal says "store," your body stores. When insulin is low, the door opens and stored fat becomes available as fuel. Burning fat is not a willpower problem. It's a signalling problem.

Why the calorie model fails

The calorie-in/calorie-out model assumes the body treats 200 calories of olive oil and 200 calories of soda identically. Hormonally, they are not even in the same universe. The soda spikes insulin, blocks fat oxidation, triggers a glucose crash, and leaves you hungry within ninety minutes. The olive oil barely moves insulin at all.

Same calories. Opposite metabolic consequences. The first law of thermodynamics still holds — energy is conserved — but your body is not a furnace. It's a hormonal control system that decides what to do with incoming fuel based on the signals it receives.

The cascade most people are stuck in

  1. Eat refined carbs or sugar → insulin spikes.
  2. Glucose is shoved into cells and fat storage; blood sugar crashes.
  3. The crash triggers hunger, cravings and fatigue within 60–120 minutes.
  4. You eat again — usually more carbs — and the cycle repeats 4–6 times a day.
  5. Over years, cells stop responding (insulin resistance), and the pancreas releases even more insulin to compensate.
  6. Fat storage becomes one-way traffic. You feel hungry, tired and "broken." You are not broken. The signal is wrong.

Sending insulin the right signal

Once you accept that insulin is the controlling variable, the intervention becomes obvious: lower the average insulin load across the day. There are three engineering-grade levers, in order of impact:

1. Compress your eating window

Every meal — and most snacks — raises insulin. If you eat from 7am to 10pm, you're keeping insulin elevated for fifteen hours a day. Compressing the window to 8 hours (and eventually 6) gives the body 16+ hours of low insulin every single day. That is when stored fat is finally accessible as fuel. 2. Remove the foods that spike insulin hardest

In descending order: refined sugar, refined flour, seed oils, starchy processed snacks, and liquid carbohydrates (juice, soda, sweetened coffee). Replace them with whole-food protein, healthy fats, fibrous vegetables and fermented foods. You do not need to count anything. You need to change the inputs.

3. Stop snacking

A single almond raises insulin. Three meals with nothing in between will outperform six "healthy small meals" every time. The space between meals is where fat-burning happens.

The bottom line

Calories are an accounting unit. Insulin is the operating system. You can try to optimise the spreadsheet for the rest of your life and still lose, or you can change the operating system once and let the spreadsheet correct itself.

The body is not your enemy. It is a beautifully designed control system that's responding exactly as it was engineered to respond — to the signals you're sending it. Change the signal, and the system rebalances itself faster than you'd believe.
